Q4 2026 is never an orderly quarter, but this quarter brings new challenges. The brands that win are the ones that plan for the mess. Shipments from China causing delays, diesel is sitting near all-time highs, and Amazon is rolling out changes to its inbound networks.
To make sure you’re ready, here’s a guide that pulls together what we're seeing on the ground at Pattern: the three Amazon fee increases that hit your P&L this quarter, how to handle inventory and inbound while the network shifts, and a last-minute checklist to close gaps before the heaviest weeks of the year.
These aren't your normal COGS. They're seasonal extras that stack up and erode margin if you treat Q4 like any other quarter.
Storage is the one that quietly kills margin. It’s not easy to manage, but Q4 storage alone can wipe out your profit if you’re not careful. We’ve heard the horror stories, but with the right partner there are ways to get your product into Amazon fast, even during Q4. Don’t overstock: choose the right partner and make consistent shipments to maintain healthy inventory levels. If you want a second set of eyes on your numbers, our team is happy to help.
Last year's advice was to protect your top SKUs from stockouts. That still holds, but 2026 adds a second constraint. Overstuffing FBA now costs you real margin, so the goal is the right units in the right place at the right time.
Start with your China-sourced inventory. Delays are lining up over the next few weeks, so pad your lead times, confirm what's actually in transit, and decide now which SKUs get priority when space and freight are tight. Then look at how Amazon's new inbound networks change where your shipments land, and check your inbound plans against them before you send anything else.
Finally, stage product so it can move when orders hit. Inventory that’s already positioned ahead of demand is what keeps your sell-through steady when freight and carrier schedules get unpredictable. If you stock up too much, Amazon will send that inventory to a storage facility (RDC) where it’s not actually Prime eligible or available to customers. Send replenishment in smaller, more frequent waves instead of one big drop, and keep a buffer outside FBA so a spike doesn’t leave you out of stock.
This list covers the fundamentals and conditions specific to this year’s peak season.
